Thanks for the advice, have made some notes, watched a couple of videos. One more or less covered it, but didn't show the undoing of the bolt that holds the derailleur to the hanger.

Here are my two racks. Ortlieb panniers (Back Roller City, 20 l each) just clip on the rear rack, takes only a second. Alturia Vortex Ultralite panniers (15l each) strap on the front rack. Front rack is strap-on, attached to lower fork section. Clearance was tight, but it's never moved or snagged. Shape of the fork makes it impossible to get any higher.

Mine is a SRAM but I think they are similar. I'll try to find some SRAM vids, just in case there's tips like the one about the little tab in the Shimano one.

I do carry a quick link opener/closer tool, so I guess it'd be easier to just use that to start with, then I just need to use my chain breaker to remove some links. I have a little Park Tool one I carry on the bike. It's a bit hard to get some pins to move, so I've ordered a 4" length of 10mm dia steel tube to use for leverage.
I've also put a nylon sheet in my pannier to keep the parts safe and clean.

Nice SRAM derailleur fit video. Bonus, he does the shifter as well (and chain). Mine is internal but I believe it was an easy job, just had to push it though. Of course adjusting everything at the end probably takes a bit of skill. I did actually fix the shifting on my other bike not long ago, while riding along!

With frame internal cable runs the easiest way to guide it through is to use the inner ...

Pull the outer out towards the back of the bike leaving the internal steel cable in place.

Measure the old one against a new length and fit the ferrals then slide up the old steel inner suit it to guide through the frame..

Once in place pull out the old inner and replace

Ah, thanks, I'll make a note of that. I do have a spare shifter but it was really because of long waits for SRAM parts during Covid. I won't try fitting it myself unless I have to though. I think I was unlucky that the first one broke, although now I never shift while pedalling hard uphill. If I have to shift going uphill I try to get enough speed so I can ease the pressure on the pedals for a second. When it broke I was going up a small hill and didn't know not to do that.

I want to get a small bag to put my phone in, so it's easily accessible. What put me off handlebar bags was the fact that I have three cables in front, and they stick out quite far, about 2 inches, and even a bit of squashing might mess with the shifter, and possibly the brakes.

So looks like my options are a top tube bag, a bottle bag on the rider side of the handlebar, or a bag on top of my front rack. I think I could reach that without getting off the bike (I'd stop though).

Last time, I had my phone in my shorts pocket, but it only just fits, plus I'd rather just ride in bib shorts in the summer, and not bother with baggies over the top.

I noticed that Komoot used a ton of battery on a 3.75 hour ride recently, more than half my battery. Bike computers have longer life, but are expensive though and don't have voice nav. My eyesight is bad so I think I need the voice. Looks like I'll have to rely on Komoot and maybe carry a small powerbank if I do longer trips.
